How to Build a Preventive Maintenance Schedule That Actually Prevents Failures

Every plant has a preventive maintenance schedule. Most of them are fiction — a spreadsheet built years ago, drifting further from reality every month, serviced when someone remembers. Building a schedule that actually prevents failures is less about software and more about method. Here's the method, then where software earns its keep.

Step 1: Rank assets by consequence, not cost

You cannot PM everything properly, so rank ruthlessly. The question isn't "what did this asset cost?" — it's "what happens when it fails?" A $400 dosing pump that stops a production line outranks a $40,000 standby unit. Sort every asset into three buckets:

  • Critical — failure stops production, creates a safety risk, or breaches compliance. Gets scheduled PM, monitored intervals and spares on the shelf.
  • Important — failure hurts but is workaround-able for a day or two. Gets scheduled PM at manufacturer intervals.
  • Run-to-failure — genuinely cheaper to replace on failure. Gets a spare identified and nothing else. Deciding this deliberately is fine; deciding it by neglect is not.

Step 2: Set intervals from evidence, not folklore

Start with manufacturer intervals, then adjust from your own failure history. Duty matters more than the calendar: a valve cycling 200 times a day and an identical valve cycling twice a day should not share a service interval. If your records show an asset has sailed through its last six services with nothing found, stretch the interval; if it keeps failing between services, shorten it. This is only possible if service history is actually recorded per asset — which is the core argument for an asset register over a spreadsheet.

Step 3: Beware over-maintenance

Over-maintenance is a real failure mode, not a badge of diligence. Every intrusive service is an opportunity to introduce a fault — disturbed connections, contamination, incorrect reassembly. Post-maintenance failure spikes are well documented in reliability engineering. The fix: prefer condition checks over intrusive strip-downs where possible, and stretch intervals on assets whose history shows nothing-found service after service.

Step 4: Make the schedule generate the work

A schedule that relies on someone reading it is a schedule that fails on annual leave. The system should generate jobs ahead of due dates, assign them, and escalate anything overdue. Step 5: Close the loop with parts

A PM visit that ends with "we need a part, we'll come back" is a half-failed PM. Attach expected parts to each PM template and check availability when the job generates — if the seal kit isn't in stock or on the van three days before the service, that's when you want to know, not on site. Linking maintenance to van stock and purchasing is what makes schedules deliverable.

Metric that matters: schedule compliance — the percentage of PM work completed within its due window. Below ~85% your schedule is decorative. Track it monthly; it's the single best early-warning indicator that your maintenance system is sliding back toward reactive chaos.

  • Weeks 1–2: asset list cleaned, criticality ranked
  • Weeks 3–4: intervals set for critical assets, PM templates with parts lists
  • Month 2: generate and run; measure schedule compliance
  • Month 3: review nothing-found rates, tune intervals, extend to important assets
